Why Tooling Inventory Deserves a Real System

Start with what a stockout actually costs. When a critical tool runs out, the loss is never the price of the tool. It is machine hours idled, labor standing around or reshuffled, delivery promises broken, and sometimes a rush shipping fee that exceeds the price of the tool itself. A single missed install date can sour a builder relationship worth many kitchens a year. Meanwhile the tool that caused it all might cost less than the fuel burned driving to get one. The opposite failure is quieter but real: overstocking. Cash sitting on a shelf in the form of two years of polishing pads is cash not available for a slab deal or a payroll crunch. Building the System: Par Levels, Tracking, and Reorder Triggers

Organize the Physical Tooling First

You cannot manage what you cannot see. Give every category a labeled home: router bits on a shadow board or in labeled drawers by profile and diameter, polishing pads in bins sorted by grit with the grit number readable from the front, blades racked and labeled by diameter and application, core bits in a marked cabinet. Set Par Levels That Match Reality

A par level is the minimum quantity of a SKU you are never willing to drop below, sized to cover consumption during the time it takes to get more, plus a safety margin for surprises. Setting it takes two numbers you can estimate this week: how fast you burn the item, and how long replenishment takes from order to shelf. A pad grit you change daily with a one-week supplier lead time needs a much deeper par than a specialty profile bit you mount twice a year. Write the par on the bin label itself, not in a binder nobody opens.

Treat par levels as living numbers. Review them quarterly and after any change that shifts consumption: a new CNC, a big builder contract, a material mix drifting toward harder stone. Seasonality counts too; if spring remodels double your throughput, pars should rise ahead of the season, not after the first stockout. The discipline is light, ten minutes per category per quarter, but it keeps the system honest as the shop evolves.

Track Wear Life Per Tool

Wear tracking is where inventory management starts paying for itself. Give each significant tool an identity, an engraved number or paint-pen code, and log the date it entered service, the machine, and the footage or job count it produces before retirement. For high-value items like CNC profile wheels and bridge saw blades, track individually. For commodity items like pads, track by box: date opened, date emptied, jobs run in between. The precision should match the price of the tool.

From that log comes the number that changes purchasing forever: cost per linear foot. What matters is that the trigger fires at the moment of consumption, not during a monthly count, and that exactly one named person converts triggers into purchase orders on a fixed schedule. Last, close the loop with your machines. Chronic short tool life on one spindle is a maintenance flag, not a purchasing problem: check runout, collet condition, coolant flow, and feeds and speeds before blaming the bit. The inventory log is often the first place a mechanical problem announces itself, weeks before it becomes audible. Treat unusual tooling consumption as a diagnostic alarm and route it to whoever maintains the machine the same day.

Maintenance and Long-Term Considerations

An inventory system is a living thing, and its enemy is quiet decay. Assign ownership permanently: one person owns pars, triggers, and ordering, with a named backup for vacations. Post the rules at the crib. Review the whole system twice a year, pruning SKUs that stopped moving and promoting new ones the shop has adopted. When a machine is added or retired, update the tooling map the same week, because orphaned SKUs accumulate silently and clog the counts.

Store tooling in conditions that preserve it. Keep stock dry and off concrete floors, keep resin products out of direct sun and away from heat sources, and rotate first-in, first-out so nothing ages at the back of a shelf. Storage discipline is inventory discipline; a tool ruined on the shelf is a stockout you paid for in advance. Blades and steel-cored tools deserve the same corrosion care in the crib that they get at the saw.

Onboard every new hire on the system in their first week: where tools live, how to log wear, what the red card means, and who orders.
