Every commercial stone package eventually reaches the moment where drawings stop being persuasive and someone has to look at real material. That moment is the mock-up. On a residential job a fabricator can walk a homeowner through the slab yard and settle colour questions in twenty minutes, but a hotel lobby, a hospital atrium or a corporate headquarters involves an architect, an owner's representative, a general contractor and often a design consultant who has never met the quarry block. A mock-up converts opinion into a documented, signed reference standard that the whole team can measure the finished installation against.

The problem is that many fabricators treat mock-ups as an inconvenience rather than as risk control. A rushed sample, approved by email with no written record of who approved what, is the single most common root cause of a rejected commercial installation. When a project team argues six months later about whether the veining was supposed to run that way, the only thing that settles it is a physical, labelled, retained sample with a date and a signature. This guide walks through how to build, present, document and retain mock-ups so that approval actually protects the shop.

What a Mock-Up Actually Is, and What It Is Not

A sample is a small piece of material submitted to show colour, finish and general character. A mock-up is a constructed assembly, built at or near full scale, that demonstrates how the material behaves once fabricated and installed. The distinction matters because most disputes are not about the stone itself. They are about joints, reveals, edge profiles, anchor visibility, adhesive colour at the seam, and how a honed finish reads under the specified lighting. None of those can be judged from a four-inch coupon in a submittal binder.

Commercial specifications usually call for both. The specification section will ask for initial range samples that bracket the acceptable variation in colour and vein, followed by a project mock-up that is reviewed and, once accepted, becomes the standard of comparison for all remaining work. Some specifications go further and require an in-place mock-up built into the actual building so the design team can assess it under real daylight. Understanding which of these three the specification demands, before pricing the job, prevents a painful discovery during submittals.

There is also a legal dimension. Once a mock-up is formally accepted, it defines conformance. Material that matches the accepted mock-up is contractually compliant even if someone later decides they would have preferred something else. Material that does not match it is non-conforming regardless of how attractive it is. That cuts both ways, which is precisely why the mock-up should be assembled honestly, from the same lots and with the same crew and methods that will produce the production work.

Testing standards can be attached to the same process. ASTM C1201 covers structural performance of exterior building surface elements under static air pressure difference, and it is commonly referenced for stone cladding assemblies. On a curtain wall or veneer project, the performance mock-up and the visual mock-up may be two different assemblies with two different review panels, and the schedule needs to reflect that both exist.

Building and Presenting a Mock-Up That Survives Review

Select material from the actual production lots

The most damaging shortcut in mock-up work is pulling the prettiest slab in the yard. If the production order will draw from three blocks, the mock-up should show material from all three. Range samples exist for exactly this reason: they set the boundaries of acceptable variation rather than a single idealised target. Present a light extreme, a dark extreme and a typical piece, label each one, and ask the reviewer to accept the range rather than a single appearance. An approved range is far easier to deliver than an approved single slab.

Fabricate with production methods

Cut the mock-up on the same saw, profile it with the same tooling sequence, and bond it with the same adhesive the production run will use. If the shop plans to mitre the edge, the mock-up gets a mitre. If seams will be colour-matched with a tinted polyester or epoxyacrylate, that exact tint goes into the mock-up seam. Reviewers notice adhesive lines more than almost anything else, and a seam demonstrated at review is a seam that cannot be complained about later.

Control the lighting

A honed limestone that looks serene under shop fluorescents can look grey and lifeless under warm accent lighting, and a leathered granite can go from subtle to aggressively textured under a raking wall wash. Where possible, review the mock-up under the specified fixtures and colour temperature. If that is not practical, photograph the assembly under several lighting conditions and attach the images to the submittal so nobody can claim they were shown only the flattering view.

Label everything permanently

Paper tags fall off. Use a permanent marker on the back face or an adhesive label protected with clear tape, recording project name, specification section, material name, quarry or supplier, finish, block or lot reference, and the date submitted. A retained sample that nobody can identify is worthless as evidence.

Pro Tip

Build two identical mock-ups and keep one. Send one to the project and store the twin, labelled and shrink-wrapped, in the shop until final acceptance and the warranty period have both closed. When a question arises about what was actually approved, producing the retained twin ends the conversation in minutes instead of weeks.

Advanced Practice for Larger Commercial Packages

On multi-phase projects, material continuity becomes the dominant risk. A hotel that opens in stages may order stone eighteen months apart, and quarries do change. Where the schedule allows, reserve and warehouse the full quantity against the approved mock-up before the first phase installs. Where it does not, write a reservation clause into the purchase order that requires the supplier to notify the fabricator before switching benches or blocks, and require a fresh range sample against the retained control piece whenever they do.

Digital documentation deserves as much rigour as the physical article. Photograph every mock-up on a neutral grey background with a colour reference card in frame, at a fixed distance, under consistent lighting. Store the images with the submittal log and the signed transmittal. Colour-managed photographs will never replace physical samples for final approval, but they make remote coordination possible and give the shop a dated visual record that is far more persuasive than recollection.

Coordinate the mock-up schedule with long-lead procurement. A mock-up that is reviewed after the block has been sawn removes the shop's ability to respond to comments, and a mock-up reviewed before the block is secured risks showing material that cannot be obtained. The practical window is usually after block selection and before large-scale slab processing, with enough float in the programme to absorb one full round of revise-and-resubmit without moving the installation date.

Finally, treat reviewer comments as design input rather than criticism. When an architect asks for a tighter vein match across a feature wall, that is a scope change with a cost and a schedule consequence. Price it, document it, and route it through the change order process rather than absorbing it silently. Shops that quietly absorb mock-up comments train their clients to expect free revisions on every subsequent project.

Retention, Handover, and the Long Tail of Approval

Retained samples need a home. A labelled rack in a dry, temperature-stable part of the building works better than a corner of the slab yard, where freeze-thaw cycling and yard dust will change the surface over a season. Calcareous materials in particular will dull and etch if they sit outdoors near vehicle traffic, and a control sample that has weathered no longer represents what was approved. Store samples flat or on edge in padded slots, never stacked face to face without separation.

Decide up front how long samples are kept. A reasonable default is the duration of the contractual warranty plus one year, which usually lands between two and eleven years depending on the project. Log the disposal date on the label so the rack does not silently fill with material from projects that closed a decade ago. When samples are discarded, photograph them one last time and note the disposal in the project file.

At handover, give the owner a maintenance sample. A small piece of each material, in the installed finish, lets a facilities team test cleaners and sealers without experimenting on the building. Pair it with written care guidance that names the chemistry to avoid, because the most common cause of premature damage on a commercial stone floor is a maintenance contractor using a general-purpose acidic cleaner on a calcareous surface. Calcium carbonate reacts with acids below roughly pH 6, and once the surface geometry has changed the etch is irreversible.

The long-term payoff of disciplined mock-up practice is fewer callbacks and shorter disputes. Shops that can produce a signed transmittal, a dated photograph and a physical retained sample almost never lose a conformance argument. Shops that rely on email threads and memory almost always do, and the cost of losing one commercial replacement usually exceeds the cost of running proper mock-ups for several years.

Insurance and bonding companies increasingly ask about submittal discipline during renewal reviews, because claims data shows that documented approval processes correlate with lower loss ratios on commercial finishes. A shop that can describe a repeatable mock-up procedure, name the person responsible for transmittals, and show a retained-sample rack is presenting a lower risk profile than one that cannot. That conversation rarely happens in the estimating office, but it shows up in the premium.

Crew training is the quiet variable. The person who fabricates the mock-up sets the standard the rest of the shop has to hit, so assigning the job to the most careful fabricator and then handing production to whoever is free guarantees a mismatch. A better practice is to have the production lead build the mock-up, then use it as the training reference during the run. Hang a photograph of the approved assembly at the workstation and the standard stops being abstract.

Subcontracted scope needs the same treatment. When a portion of the package goes to a partner shop for waterjet inlay, thermal finishing or specialty carving, that partner should receive a physical piece of the approved mock-up rather than a description of it. Colour language is notoriously unreliable across shops, and terms such as warm grey or light gold mean different things in different yards. Material travels better than adjectives.

Field conditions can invalidate a perfectly good shop mock-up. A wall that is out of plumb, a substrate that is not flat, or a lighting layout that changed after the mock-up review will all make compliant material look wrong once installed. Walk the actual site before the mock-up review where the schedule permits, and record substrate tolerance and fixture positions in the submittal so that later complaints about appearance can be traced to their real cause rather than to the stone.

Where a project spans several trades, coordinate the mock-up with adjacent finishes. Stone almost never sits alone; it meets millwork, metal reveals, glass and flooring transitions. Reviewing the stone in isolation and the millwork in isolation frequently produces two individually approved elements that clash at the joint. A combined mock-up costs more to build and saves considerably more than it costs when the interfaces are complicated.
